How to Choose an AI Tool for Your Team in 2026
Most AI pilots fail for organisational reasons, not technical ones. The model was fine; the rollout was not. Here is a framework that avoids the common traps.
Start from a bottleneck, not a tool
The failed rollouts all start the same way: somebody sees a demo and looks for a place to use it. Successful rollouts start from a measured bottleneck — support response time, content production volume, code review latency — and then search for a tool that addresses it. Write the bottleneck down with a number attached before you evaluate anything.
Evaluate on your own data
Vendor demos use vendor-friendly examples. Take ten real tasks from last month, run them through each candidate, and have the person who normally does that work grade the results blind. This single step eliminates most of the noise in the market.
Score five dimensions
Quality of output on your tasks. Time to first useful result for a new user. Reliability across a week of real use. Total cost including seats and overages. Exit cost if you need to leave.
Plan for data governance early
Ask where prompts are stored, whether they train models, what the retention window is, and whether admin controls exist for your compliance requirements. Retrofitting governance after adoption is far harder than choosing a compliant tool first.
Roll out to one team, then measure
Give one team the tool, a named owner, a short internal guide and a four-week window. Measure the bottleneck metric before and after. If it does not move, stop; the tool is not the problem to solve.
Train on prompting, not features
The gap between a mediocre and an excellent result is almost always the specificity of the request. An hour of internal training on writing good briefs returns more than any feature tour.
Review quarterly
This market moves quickly enough that a twelve-month contract is a real risk. Prefer monthly billing until a tool has proven itself, and revisit the whole stack every quarter.
